Context

The integration connected multiple systems with different failure modes and incomplete observability. Stakeholders needed a plan that reduced risk quickly without pausing overall roadmap work.

What I did

1. Created a shared incident taxonomy and single source of truth for breaks.
2. Implemented a cutover checklist and rollback paths for every release.
3. Introduced lightweight runbooks and on-call handoffs.

Results

Within a few iterations, the team shipped smaller, safer changes with clearer accountability and better visibility into break causes.
